What separates a shutdown that runs to plan from one that doesn't

A belt changeout is not a difficult job. Strip the old belt, pull the new one on, splice it, tension it, hand it back. Every crew on every site knows the sequence.

So when a shutdown runs over, it is almost never because someone could not do the work. It is because something upstream of the work was wrong.

The scope was written from a drawing

Drawings age. Structures get modified, transfer points get rebuilt, take-up travel gets adjusted, and the documentation does not always follow. The crew arrives to a conveyor that has been changed twice since it was drawn, and the first hours of the outage go into working out what is actually there.

Walk the length before the scope is locked. Check where the take-up is currently sitting. Confirm pulley diameters against the plate, not the drawing. That inspection costs a day and routinely saves more.

The critical path was never identified

Most plans list tasks. Fewer identify which single task everything else waits on. On a changeout that is usually not the splice. More often it is the crane, the access, or the moment the old belt is clear of the structure.

Know what it is, resource it properly, and ask what happens to the schedule if it slips four hours.

Shared access was not negotiated

The belt crew is one of several trades needing the same isolation and the same physical space. When that is not sequenced in advance, it gets sequenced live by whoever is loudest.

Agree the access windows in writing with named times. Then know which parts of your scope can be reordered when they shift, because they will.

The night shift was resourced like the day shift

Stores close. The supervisor who knows the job goes home. A crew that hits a problem at 2am with nobody to call loses hours a day crew would have lost minutes to. Every shift needs someone who can make a decision and a materials plan that does not depend on a store that is shut.

The specification never got revisited

A changeout is the only moment you get to change the spec on that conveyor without paying for the access twice. The crane is there, the crew is there, the outage is already costed. All of it is sunk by the time the old belt comes off.

Worth revisiting while the window is open: cover grade against the actual current duty, rip and impact resistance if the conveyor takes run-of-mine feed or has a puncture history, splice type, and whether your spares holding still matches what is now on the conveyor.

None of these are difficult decisions. They just have to be made beforehand, because once the crew is on site the default is to put back what came off.

The handback had no definition

A conveyor is handed back when it runs. The useful version defines what condition it is in, what has been recorded, and what remains outstanding. Belt tracking verified under load. Splice details documented. Issues found during the work reported rather than left for the next crew.

That is what turns a completed shutdown into usable asset history. Without it, the next planning cycle starts from the same wrong drawing.
